Make The Shift: Follow The Money

practice management productivity Oct 07, 2026

When revenue feels tight, it's tempting to look at the whole practice at once. That's usually too much to see clearly, so try something smaller instead.

Pick one service or matter type you handle regularly. Trace a single file from the very first conversation with the client through to the final invoice. At each step along the way, ask where value might have leaked out. In particular, look for work that was underscoped at intake, time that never made it onto the bill, paralegal-level work that a lawyer ended up doing, or a scope that expanded without a corresponding change in the fee.

You're not trying to fix anything yet. Just follow the money. Notice where it starts slipping away. Write down what you find, even if it's uncomfortable to look at directly. The goal this week is visibility, not repair.

If you want to go further, pick a second matter type next week and see whether the same leak shows up twice. You’re looking for patterns.

This isn't about doing more. It's about thinking differently about what matters most.
